But I've had the speedo fail on three occasions: once was the sender itself, once was the cable routed wrongly and getting shorted (my fault entirely) and once was corrosion in the junction box. I've never broken the lugs off the rotor.

What the rev counter is indicating is the speedo pulses aren't reaching the ECU, fix that and it'll go back to measuring engine revs.
