Soak it in oil, and I mean until its dripping off, leave it overnight.
Come to it in the morning, wipe off the excess, and go for a bit of a ride. As soon as you stop soak it again and leave overnight. Do the same again in the morning. If its still stiff, it really ain't going to get any better.
I did this with one of mine, and I got a few more thou out if it before it really started chunking and had to be replaced.
Might be worth a go.
